What is job rotation?

Job rotation is the practice of moving employees between different jobs, tasks or departments for set periods, so they build a broader range of skills and the organisation gains flexibility and cover.

What is job rotation?

Rotation takes two main forms. Within a function, people rotate through tasks or stations, for example a warehouse operative moving between picking, packing and goods-in each week, which spreads skills and can reduce repetitive strain and boredom. Across functions, people spend months in different departments, as in many graduate and leadership development programmes, to understand how the business fits together.

The benefits are wider skills, better cover for absence and holidays, fresh eyes on how work is done, and a way to test someone’s fit for a different career path before a permanent move. For employers, a well-run rotation programme can also be a retention and internal mobility tool, because people see a future beyond their current role.

The costs are real too. Each move has a learning curve and a dip in productivity, specialists may resent time away from their core work, and managers of host teams may treat rotators as temporary help rather than developing them. Rotations also fail when they are too short for the person to contribute anything or when nobody owns the programme.

Run it with a clear purpose for each placement, a defined length, a named host manager, specific learning goals and a short review at the end of each stint. Record the skills gained so they show up in internal hiring decisions.

Also called: rotation programme, cross-training, job rotation programme.

Example

A bank’s graduate programme places each trainee in four six-month rotations across operations, risk, product and a client-facing team. At the end of each rotation the host manager reviews their work against agreed goals, and the reviews inform where each graduate is placed permanently.
